Abstract
Esta memoria de titulación se centra en mejorar la eficiencia operativa en el patio de madera de la Planta Horcones de Celulosa Arauco y Constitución mediante el análisis y optimización del tiempo que los camiones de rollizos permanecen en planta. La justificación radica en que el tiempo de permanencia de los camiones afecta directamente a: la cadena de suministro, los costos operativos y la satisfacción del cliente. Actualmente, aunque se registran las horas de entrada y salida de los camiones, no se dispone de datos detallados sobre las actividades específicas que prolongan su estadía en planta, lo que impide detectar y resolver problemas que generan retrasos y disminuyen la eficiencia operativa.
La metodología utilizada en el proyecto es DMAIC de Seis Sigma, que consta de cinco etapas: definir, medir, analizar, mejorar y controlar. En la etapa de definición, se identificaron los problemas y objetivos, estableciendo el alcance del estudio. En la fase de medición, se recolectaron y analizaron datos sobre el tiempo de permanencia de los camiones en planta a partir de mediciones manuales y del informe de ingresos y salidas de camiones correspondiente al año 2023. La etapa de análisis permitió identificar las causas de los problemas mediante herramientas estadísticas y gráficos. Posteriormente, en la fase de mejora, se proponen soluciones para eliminar las ineficiencias detectadas. Finalmente, en la etapa de control, se sugirieron formas de monitoreo en caso de implementar las propuestas.
Las conclusiones indican que la implementación de las mejoras propuestas permitiría reducir significativamente los tiempos de permanencia de los camiones en planta, resultando en: mayor eficiencia operativa, reducción de costos asociados a toda la cadena productiva y mejora en la satisfacción del cliente. Este proyecto no solo beneficiaría a la Planta Horcones, sino que también puede servir como modelo para otras plantas de la empresa. El impacto esperado incluye la reducción de costos al disminuir los tiempos de espera, el aumento de la productividad mediante la optimización del flujo de camiones y la mejora en la satisfacción del cliente al cumplir los planes de abastecimiento y reducir los retrasos. Aunque no se tenga una forma precisa de cuantificar el ahorro percibido, por no disponer de los valores monetarios específicos para estas variables, es evidente que agilizar el proceso en general permitiría cumplir eficientemente con los tiempos de entrega en otros centros productivos, generando menos pérdidas para ellos también.
This project focuses on enhancing operational efficiency in the wood yard at the Horcones Plant of Celulosa Arauco y Constitución by analyzing and optimizing the time log trucks spend within the facility. The rationale for this project lies in the direct impact truck dwell times have on the supply chain, operational costs, and customer satisfaction. Currently, while the entry and exit times of trucks are recorded, there is no detailed data on the specific activities that extend their stay at the plant. This lack of detailed information hinders the identification and resolution of issues that cause delays and reduce operational efficiency. The project employed the DMAIC approach from Six Sigma, which consists of five stages: Define, Measure, Analyze, Improve, and Control. In the Define stage, problems and objectives were identified, and the study's scope was established. During the Measure phase, data on truck dwell times within the plant were collected and analyzed using manual measurements and truck entry and exit reports for the year 2023. The Analyze stage allowed for the identification of root causes of the problems through statistical tools and charts. In the Improve phase, solutions were proposed to eliminate the identified inefficiencies. Finally, in the Control stage, methods for monitoring were suggested should the proposals be implemented. The conclusions suggest that implementing the proposed improvements is expected to significantly reduce the trucks' dwell times within the plant, leading to greater operational efficiency, cost reductions across the entire production chain, and enhanced customer satisfaction. This project benefits the Horcones Plant and can also serve as a model for other plants within the company. The anticipated impacts include cost reductions by decreasing wait times, increased productivity through optimized truck flow, and improved customer satisfaction by more efficiently meeting supply plans and reducing delays. Although there is no precise method to quantify the perceived savings due to the absence of specific monetary values for these variables, it is evident that streamlining the overall process will allow for more efficient adherence to delivery schedules at other production centers, thereby minimizing their potential losses as well.
